What happens
Distributor agreement counter-signed & activated. 3-day in-person onboarding at Grilzo HQ or hub city. Brand, ops, app & reporting orientation. Distributor login & back-office access provisioned.
Your deliverables
Open distributor entity & GST registration. Set up dedicated business account. Identify 2–3 candidate field-team hires. Sign off on cart format mix for first batch.
Weeks 02–03 · Location mapping & franchisee pipeline (Days 8–21)
What happens
Joint city demand-density review with Grilzo team. Shortlist 25–30 candidate cart locations. Begin franchisee operator outreach & screening. Licensing & FSSAI documentation begins.
Your deliverables
Field walkthrough of every shortlisted location. 5–8 franchisee candidates entered into pipeline. First field-team member hired and onboarded. City-level brand & comms calendar approved.
Week 04 · First cart batch goes live (Days 22–30)
What happens
First 4–6 carts deployed to top-rated locations. Operator training conducted on-site. Soft-launch run for 5–7 days. POS & reporting goes live for cohort 01.
Your deliverables
Daily field rounds across all live carts. First weekly performance review submitted. Identify any underperforming cart for relocation. First revenue-share month begins accruing.
Phase 02Days 31–60 · Scale-up & first payout.
Cohort 01 is live; now you stack a second cohort, refine the operator playbook, and trigger your first revenue-share payout. By Day 60, you have a working ground game and the data to brief the final 8–10 carts.
Weeks 05–06 · Cohort 02 deployment (Days 31–42)
What happens
Cohort 02 of 4–6 carts deployed across new locations. First franchisee performance reviews conducted. First distributor revenue-share payout processed. Format-mix adjusted based on Cohort-01 signals.
Your deliverables
10–12 carts active by Day 42. Field team scaled to 2–3 members. Cohort-01 carts hitting baseline run-rate. First revenue-share payout received & reconciled.
Weeks 07–08 · Brand & QA discipline (Days 43–60)
What happens
First brand & QA audit cycle begins. Underperforming carts flagged for relocation. Pipeline locked for final 8–10 carts. Operator training refresher sessions.
Your deliverables
Pipeline ready for final cart batch. QA scorecards live on every cart. Monthly performance review system fully active. City marketing calendar approved & running.
10–12 carts live, first payout banked, audit discipline in place. If your numbers track significantly below this, request a mid-onboarding diagnostic — the model is built around early-stage support, not late-stage rescue.
Phase 03Days 61–90 · Final deployment & stabilisation.
The final stretch deploys the remaining carts, locks in performance reviews, and stabilises your monthly run-rate.
Weeks 09–12 · Final deployment & run-rate stabilisation (Days 61–90)
What happens
Cohort 03 of 6–8 carts deployed citywide. All 20 allocated carts operational by Day 90. Monthly performance review system fully active. Second & third revenue-share payouts processed.

City run-rate approaching ₹15.6L gross / month. Distributor share approaching ₹78K / month. Pipeline of 5–8 expansion locations identified. Quarter-1 review & growth plan submitted.

Field · 16 hrs. How to read a micro-market, score locations on demand-density signals, and pair them with the right cart format.
04 · Franchisee Recruitment & Onboarding
Hybrid · 6 hrs. Screening criteria, interview templates, contract walkthroughs and the operator-onboarding checklist.
05 · Cart Setup, Equipment & Recipe Standards
Field · 12 hrs. Equipment handover, recipe demonstrations, food-safety protocols and quality checks for every format you run.
06 · Marketing & Local Demand Generation
Virtual · 4 hrs. Launch playbook, neighbourhood marketing kit, social channels and partnership tactics with apps & aggregators.
07 · Performance Review & Growth Planning
Virtual · 4 hrs. Reading your dashboard, identifying weak carts, redeployment workflows and building the next 20-cart roadmap.
Section 05Post-Day-90 support.
